Most two-to-three-bathroom homes need 5 to 9 GPM from a tankless water heater at winter groundwater temperature to run two showers and a dishwasher without the water going cold — not the 11-plus GPM printed on the box, which only holds at a much smaller temperature rise than most winters actually demand. The Navien NPE-240A2 ($2,099) is the safer buy for most whole-house installs: it’s the only one of three current units checked here that publishes its full flow-versus-temperature-rise chart on its own product page, and it still clears 6.5 GPM at a 60°F rise, the swing most of the northern half of the country needs in January. A 27kW electric unit like the EcoSmart ECO 27 can’t match that in a cold-climate home without wiring two units in parallel, and it draws 113 amps doing it.
I’ve lived in enough small, hot-climate apartments to know exactly when the hot water runs out on a shared line. It’s never during a slow morning; it’s when two showers and a load of laundry hit at once. That’s the kind of real-world math I trust over a number printed on a box.
Which Tankless Water Heater Publishes Its Real GPM?
Every tankless water heater box carries one headline number: a max GPM. What that number is measured against is the temperature rise, the gap between what comes out of your ground and what comes out of your tap. That decides whether it means anything to your house. We pulled the actual disclosure from each maker’s own current site, not a retailer listing, for three real units. They are the Navien NPE-240A2 (gas, condensing, $2,099 via SupplyStop), the Rinnai RXP199iN (gas, condensing, $1,861 via Home Depot), and the EcoSmart ECO 27 (electric, $619 via Home Depot).

Why Can’t We Verify Rinnai’s Real GPM?
That gap is not cosmetic. A 60°F rise — the number that matters for most of the northern half of the US in winter — cuts the Navien’s usable flow to 6.5 GPM, 58% of its headline figure. If Rinnai’s unit derates the same way, and a same-BTU condensing gas unit almost certainly does, the RXP199iN’s real winter number is probably close to that too. We just can’t confirm it from Rinnai’s own materials, and we’re not going to print a number Rinnai hasn’t. That’s the honest gap in this comparison.
All three are current, maker-confirmed products as of this week. That’s worth checking, since Rinnai discontinued the similarly-named RUR199iN in 2022 and quietly moved buyers to the RXP199iN and RX199iN instead. None of the three carries an open recall from the U.S. Consumer Product Safety Commission or Health Canada as of August 2026. Navien’s own carbon-monoxide recall, still listed on the CPSC’s site, covers the NCB-180E, NPE-180S, and NPE-180A when converted to propane between 2018 and 2019. That’s a different model line and a different fuel conversion, not this unit.
How Much GPM Does a Tankless Water Heater Need for Showers?
GPM only means something next to a real household demand. Start with what actually runs at once. A federal standard caps a standard showerhead at 2.5 GPM. A WaterSense-certified showerhead, per the EPA, “must demonstrate that they use no more than 2.0 gpm.” Add a dishwasher’s hot-fill draw — typically 1 to 1.5 GPM in plumbing-trade sizing guides — and a hot-cycle washing machine, typically 1.5 to 2 GPM, and the math for a normal Tuesday morning stacks up fast.

That’s the real design target: 5 to 7 GPM for most two-to-three-bathroom households. That’s before you’ve touched a hot tub or a rain-shower head that pulls more than the WaterSense figure. Nobody’s household runs at 11 GPM. The question a buyer needs answered is whether a given unit can hold 5 to 7 GPM at their own winter temperature. It isn’t whether it can hit 11 GPM on a warm day in a lab.
How Does Groundwater Change Tankless Water Heater GPM?
Temperature rise is the gap between what comes out of the ground and what you want at the tap. That target is usually set around 120°F on a gas tankless unit. Rinnai’s own groundwater temperature map, used industry-wide for sizing, puts incoming water anywhere from the mid-30s°F in the northern tier (the Dakotas, Minnesota, Maine) up to the high 70s°F on the Gulf Coast and in the Southwest. That’s not a small spread. It’s the difference between a 35°F rise and a 70°F rise off the same 120°F target. That’s exactly the range Navien’s own chart covers.

Run the fixture math from above against Navien’s own numbers and the picture changes by region. On the Gulf Coast, at roughly a 35°F rise, the NPE-240A2’s 11.2 GPM clears every combination in the table above with room left over. It clears even all four fixtures running at once. In most of the rest of the country, at a 60°F winter rise, it delivers 6.5 GPM. That’s enough for two WaterSense showers and a dishwasher (5.3 GPM), with 1.2 GPM of headroom, but not quite enough for two standard showers and a dishwasher (6.3 GPM). Push into the upper Midwest or northern New England, where a 70°F rise is normal in January, and the unit’s own chart drops to 5.6 GPM. That’s barely ahead of the 5.3 GPM baseline case, and short of every heavier combination in the table.
Why Does a Bigger Temperature Rise Mean Less Flow?
None of that is a defect. It’s physics: the same burner has to heat a bigger temperature gap, so less water can pass through it per minute at the same output temperature. It’s also exactly the number the box doesn’t lead with. That’s exactly why a unit sized off its headline GPM instead of its cold-climate GPM runs out of hot water on the coldest morning of the year, not the mildest one.
How Many GPM Can an Electric Tankless Water Heater Deliver?
The EcoSmart ECO 27 solves a different problem well. It’s $619, needs no gas line or vent pipe, and installs in a space a gas unit couldn’t fit into. What it doesn’t solve is winter, at whole-house scale. EcoSmart’s own listing specifies 27kW at 240V, 113 amps, requiring three 40-amp double-pole breakers. That’s 120 amps of dedicated circuit capacity for one appliance, more than many older homes’ entire electrical panel. Even ignoring the panel question, the wattage math is unforgiving. Using the standard water-heating formula (BTU/hr = 500 × GPM × °F rise, converted to kW), heating 6 GPM through a 60°F rise takes roughly 53kW, about two ECO 27 units wired in parallel. That’s exactly the panel-capacity problem raised above, not a smaller one.
That’s the trade-off, stated plainly. Gas condensing units carry the whole-house cold-climate load and cost $1,800 to $2,100 plus venting. The ECO 27 costs a third of that, needs no gas line, and works best exactly where the temperature-rise problem above is smallest.
Which Tankless Water Heater GPM Fits Your Home?
Navien NPE-240A2 is a strong pick for a real whole-house install anywhere north of the Sun Belt. It has a published full flow curve, a 15-year residential heat-exchanger warranty, and 0.95 UEF. Skip this if you’re heating one bathroom or a small apartment. $2,099 plus gas venting is a lot of unit for a demand this small.
Rinnai RXP199iN matches the Navien closely on paper: slightly higher UEF at 0.98, a built-in recirculation pump, about $240 cheaper. But its own site won’t tell you what it delivers at any specific temperature rise. Skip this if you want to size the unit yourself from published numbers rather than trusting an installer’s word for the derated flow. Buy it only if a licensed installer can hand you Rinnai’s rise chart from the install manual before you commit.
EcoSmart ECO 27 is the right call for a single bathroom or a rental unit. It also suits a warm-climate home that never needs more than a 35–40°F rise. Skip this if you’re heating a whole cold-climate house, or don’t already have 120 amps of spare panel capacity. Also skip it if you want a hot-water flow number you can actually check before buying.
Which Tankless Water Heater Wins Overall?
After enough hot-climate mornings where two showers collide, the Navien NPE-240A2 is the one I’d buy, because it’s the only one of the three that shows its real winter numbers. It’s the named winner for the job most people buying a tankless water heater actually have: a whole house, a real winter, more than one fixture running at once. Reread the box’s GPM number as a summer number, size for winter, and buy the unit that publishes both.
